Welvaere started in a student's back garden. Chiel wanted a hot tub, gave his own away, and kept sourcing more until his father's lawn had run out of room — at which point he registered the whole thing at the chamber of commerce as EasyBubbels. When regulation stalled the bubble baths he moved to wood-fired wellness and stopped reselling other people's tubs in order to design and build his own. Fourteen years on, Welvaere's hot tubs and saunas stand in more than 7,500 European gardens. The name is Norwegian for wellbeing.
The challenge
When we took over ad management in January 2023, the account had budget but no architecture: campaigns ran narrow and the money was not being made to work. Welvaere wanted to grow in several European countries at once, and that is where the real difficulty sat. An outdoor sauna is a considered purchase worth thousands, and the unhurried, personal way Welvaere sells it does not survive being copy-pasted from one market into the next.

Our approach
We rebuilt the account before adding budget. Within a month new funnels were live, split by market and audience, so spend became readable per country and per stage. That structure made adding a market repeatable. We started in the customer data, not the ad platform, to learn who actually buys an outdoor sauna. From that came UGC, high-end video and stripped-back statics per buyer group, more quote requests and showroom visits, at a lower cost per lead. Testing settled it: product explainer video and single-image ads beat everything else. The winners shared three things, an opening frame that stops the scroll, a recognisable frustration, and a problem-to-solution structure you can follow without sound. With proven creative and a structure that repeated, we rolled the model out market by market with Welvaere's own team. Four countries became fifteen on Meta and Pinterest in under a year, each with its own funnel and language.


The results
Welvaere came to us with a European ambition and a local setup. Within a year the account had gone from four countries to fifteen, running a tested stock of creative and a funnel structure that could be lifted into a new market without being rebuilt each time.
